Lumen earnings show strategic growth, but cash flow turns negative

In line — Adj. EPS $(0.14) vs ~$0.16 loss consensus; revenue $2.715B vs ~$2.73B

Lumen’s third-quarter earnings show strategic revenue gaining traction, but negative free cash flow and falling total revenue keep the turnaround unfinished.

Lumen is in the middle of a leveraged turnaround: shrinking legacy telecom revenue while building an enterprise-focused, AI-oriented network business around Private Connectivity Fabric, Network-as-a-Service and programmable connectivity. That strategic pivot was already the standing story before this release, with PCF deals and AI-network demand providing the rationale for a future growth inflection.

The quarter was broadly in line, not a clean beat. Adjusted EPS of $(0.14) was slightly better than the published consensus of roughly $(0.16), but revenue of $2.715 billion was just below the roughly $2.73 billion consensus. The result therefore confirms execution without materially raising the near-term financial bar.

MetricQ3 2026Q3 2025Consensus
Total revenue (Financial Highlights)$2.715B (-12.1%)$3.087B~$2.73B
Strategic business revenue (Revenue by Product Category)$1.279B (+9.6%)$1.167B
Legacy business revenue (Revenue by Product Category)$1.067B (-17.2%)$1.289B
Adjusted EPS excluding special items (Financial Highlights)$(0.14)$(0.20)~$(0.16)
Adjusted EBITDA excluding special items (Financial Highlights)$715M (-9.1%)$787M
Free cash flow excluding special items (Cash Flow Reconciliation)$(76)M$1.661B

The strategic mix is improving, but the top-line inflection has not arrived. Strategic business revenue grew 10% year over year and now represents 55% of business revenue, while legacy revenue fell 17%. That is meaningful progress toward a higher-quality mix, and the release says “Strategic sales rose 30% year over year and Strategic waves sales increased 22% sequentially” 〔0〕. But strategic revenue was down 1% sequentially, and total business revenue still declined 4% year over year, so the growth engine is not yet large enough to offset the legacy runoff.

Margin mix is improving, but cash conversion remains the weak spot. Adjusted EBITDA margin excluding special items rose to 26.3% from 25.5%, helped by the strategic mix, while adjusted EBITDA itself declined 9%. More importantly, free cash flow excluding special items was negative $76 million in the quarter despite $518 million of operating cash flow, as capital spending and transformation costs absorbed the cash. The filing explicitly reports, “Generated Free Cash Flow1 of $(76) million for the third quarter 2026” 〔1〕. That makes the turnaround more dependent on future PCF funding, cost savings and timing of investment than the revenue narrative alone suggests.

The outlook is stable rather than upgraded. Lumen left its 2026 ranges unchanged at $3.1–$3.3 billion of adjusted EBITDA and $1.9–$2.1 billion of free cash flow. The PCF program continues to add commercial support—$700 million of new agreements year to date and more than $13.5 billion cumulatively—but only $66 million of PCF revenue was recognized in the quarter versus $269 million of related capital expenditure (PCF presentation). That supports the longer-term buildout, but it does not yet remove the near-term execution and funding burden.

Bottom line: This quarter validates Lumen’s strategic pivot and modestly improves the quality of its revenue mix, but it does not change the near-term financial story. The business is progressing toward an inflection; it is not there yet, with falling total revenue and negative quarterly free cash flow offsetting the strategic gains.
